The client is a UK-based manufacturer that designs and produces complex industrial equipment for international markets. Their engineering teams manage large volumes of product components, revisions, and technical documentation throughout the product lifecycle.

Products span multiple engineering disciplines, with frequent changes to designs, components, or production procedures. Each change requires coordinated input and sign-off from engineering, production, procurement, and quality teams — often simultaneously.

Challenge

Previously, the client managed Engineering Change Notifications (ECNs) through spreadsheets, scattered email threads, and files across various internal systems, lacking a single place to track changes from submission to approval and to ensure all stakeholders reviewed each change.

This created compounding operational problems:​

  • No structured workflow — change requests moved through email chains with no defined stages or ownership.
  • No audit trail — decisions were undocumented, making it impossible to reconstruct who approved what and when.
  • Slow approval cycles — requests stalled when information was missing, or responsibilities were unclear.
  • No visibility — stakeholders had no reliable way to check the current status of an open change.
  • Version and documentation risk — conflicting document versions circulated across departments without a central record.

To address this, the client required a centralized engineering change workflow system to digitize and automate the ECN process, enforce structured approval stages, and provide every department with a consistent, accurate view of in-progress changes.

Solution We Delivered

We responded by designing and building a web-based ECN management system on a scalable, cloud-native AWS architecture. This replaced the fragmented, email-driven process with a structured, automated engineering change notification platform from submission through final approval:

Structured ECN Submission & Tracking

The platform provides engineers with a single interface to submit change requests, attach supporting documentation, and track the status at every stage of the approval cycle. Submission forms enforce required fields and metadata upfront — reducing the incomplete requests that previously caused delays and back-and-forth between teams. The core capabilities include:

  • web-based ECN form with structured metadata fields and document attachment;
  • real-time status tracking is visible to all stakeholders throughout the change lifecycle;
  • full version history and documentation log for every engineering change order.

Automated Multi-Step Approval Workflows

Addressing the core operational problem, we implemented Temporal as the workflow engine — running on AWS ECS — to orchestrate multi-step approvals across engineering, production, and procurement teams without manual coordination.

Temporal preserves workflow state through interruptions, so no approval step is silently lost. Tasks are routed automatically to the right stakeholder at the right stage, with notifications that replace manual follow-up entirely.

Audit Trail & Compliance Readiness

Every decision on the platform is recorded. The system maintains a complete, time-stamped audit trail across all engineering change decisions — who reviewed, who approved, when, and what documentation was attached at each stage. Access is controlled by role, so each team sees and acts on only what’s relevant to them.

Cloud-Native Infrastructure

The frontend was built in React and deployed via AWS Amplify. Backend services run on NestJS deployed to AWS ECS, with PostgreSQL on AWS RDS as the primary data store. AWS CloudWatch provides centralized observability across all services.

Containerized deployment pipelines and Git-based CI/CD enabled a controlled, auditable deployment process from day one, giving the client a clean foundation for future enhancements.

Every ECN now moves through a defined digital workflow. Submissions are structured, approvals are routed automatically, and no change advances without the required sign-offs. The ambiguity and delays that defined the previous process have been eliminated.

Every approval, rejection, and revision is captured with a timestamp and attributed to the responsible person. Compliance reviews and internal audits no longer require reconstructing decisions from email threads — the record is already there.

Faster Approval Cycles

Automatic routing and notifications eliminated the manual coordination that stalled approvals. Stakeholders are notified immediately when action is required. Stalled changes are visible in dashboards — discovered in real time.

Scalable Workflow Infrastructure

Approval workflows are configurable. New product lines, departments, or change categories can be added without rebuilding the system. The manufacturing workflow automation platform is built to scale with the organization’s engineering scope and compliance requirements.
