The client is a U.S.-based construction company specializing in complex, high-quality, and sustainable building projects. With over 70 years of experience, the organization delivers full-service preconstruction, general contracting, design-build, and construction management across multiple sectors.

Project teams operate in fast-paced environments where RFIs, submittals, and change orders move daily across multiple stakeholders. Document control directly impacts approvals, SLAs, and project margins.

Challenge

The client relied on manual document intake from project inboxes.

Project teams spent significant time downloading attachments from emails, classifying RFIs and submittals, and uploading files into Procore and SharePoint. Information was often incomplete, inconsistently labeled, or not Procore-ready.

This created several business risks:

repetitive, error-prone manual workflows;
version control issues and misplaced documents;
delayed approvals and missed SLAs;
higher rework costs;
limited audit visibility across the project lifecycle.

Engineers and project managers were pulled into administrative work instead of higher-value coordination and execution tasks.

Solution We Delivered

We designed and implemented an Email AI Agent that automates document intake from the inbox to Procore and SharePoint.

The solution intercepts incoming emails, processes attachments, classifies documents, and logs them directly into the project management system.

Automated Intake Workflow

The AI Agent performs the following steps:

Inbox Monitoring
Continuously checks a dedicated project inbox for new attachments.
File Retrieval & Parsing
Downloads PDF files and parses content to extract relevant fields.
Security Validation
Scans files with Microsoft Defender for Storage before processing.
Document Classification
Identifies document type (RFI, Submittal, Change Order, Other) based on content and key fields.
Procore Placement
Uploads the document to the correct location in Procore, based on type and subcontractor.
Structured Logging
Appends a link to the stored PDF in a tracking spreadsheet (also stored in Procore), including metadata such as:

Project ID;
Document type;
Sender;
Title;
Company;
Document number, etc.

This creates a clean, traceable intake pipeline from email to structured project records.

Cloud-Native Architecture

The solution runs on Microsoft Azure using:

Azure Functions for orchestration
Azure App Containers for processing
Azure Blob Storage and Queue Storage for secure handling
Azure Entra ID for identity management
Azure Key Vault for secret management
Azure Monitor for observability

The architecture ensures scalability, security, and centralized governance without introducing operational complexity.
